A 40-person DME provider in North Carolina had been attempting a major software migration for over a year and a half — with most of it stalled, no documented workflows, and a leadership team stretched too thin to own it. Here's what happened when SBS stepped in.

THE SITUATION

This DME provider was doing everything right in terms of intent. They'd committed to a new software platform and had been working toward migration for 18 months. But progress had stalled.

The core challenge wasn't the software — it was capacity. With a 40+ person operation to run, the leadership team simply couldn't own a full migration project at the same time. Most of the transition was sitting in limbo: a handful of workflows set up, dozens of open questions unresolved, and no written SOPs or documented processes to build on.

Underneath all of it was a very real concern: what would happen to revenue if the transition disrupted operations? That risk was keeping the project from moving forward.

THE ENGAGEMENT

SBS came in at the Full Leadership & Transition Oversight level — taking ownership of the migration from documentation through go-live and beyond. The scope included:

  • Building SOPs and workflow documentation from scratch across all departments

  • Translating every workflow into the new software structure

  • Identifying gaps — and finding solutions, whether temporary workarounds or permanent resolutions

  • Managing integration testing, tracking updates, and verifying workflows actually functioned in the system

  • Communicating directly with the software team on unresolved issues and following up until closed

  • Creating a full training plan — written materials and custom video trainings for the entire team

  • Supporting post-go-live to identify and resolve any remaining issues

Strategic decisions were made about what would go live on day one and what would follow in the weeks after — protecting the business while keeping the migration moving.
